Case Study: Launching MacroFit — Turning a Signature Program Into a Scalable, Multi-Tier Kajabi Experience
Sep 05, 2025
When Saint J Fitness — a well-known personal trainer with a loyal following — prepared to launch the second live cohort of her flagship program, MacroFit, she wanted more than a simple relaunch. Her vision was to create a seamless hybrid model: combining an asynchronous self-paced course with a synchronous live coaching experience, each with two support tiers and integrated community access. The goal? Serve both entry-level learners who needed the basics and high-touch clients who wanted hands-on coaching to get extremely fit, lean, and confident counting macros.
As the Kajabi expert on the project, I was tasked with turning this ambitious vision into a reality: designing the offer architecture, building the sales funnel, integrating upsells and downfalls, setting up the back-end of Kajabi, and crafting the marketing experience to attract customers at varying levels of investment.
1. Understanding the MacroFit Vision
Saint J Fitness had already established herself as a trusted voice in fitness and nutrition coaching. Her first MacroFit cohort showed strong demand, but she wanted to expand the program’s reach and accommodate multiple learning styles and budgets. The goals for the upgraded MacroFit included:
-
Asynchronous Option: A self-paced course for people who preferred to learn on their own schedule.
-
Synchronous Option: A live cohort model with weekly coaching calls, group accountability, and premium support.
-
Tiered Support: Two distinct levels for the synchronous option — one for group support and one for more individualized coaching.
-
Community Integration: A vibrant online community where participants could ask questions, share wins, and stay motivated.
-
Robust Marketing Funnel: Landing pages, email sequences, upsells, downfalls, and segmented messaging for different audiences.
This meant we needed a multi-offer architecture that was easy to navigate for both the client and the end users — and a clean, branded user experience that matched the high-quality coaching Saint J Fitness is known for.
2. Architecting the Kajabi Experience
Kajabi was the ideal platform because it could host the course content, community, offers, and emails all under one roof. But to make it work for a multi-tiered hybrid program, I had to use every corner of Kajabi’s functionality strategically:
-
Offer Structure: I built out four distinct offers in Kajabi:
-
Asynchronous Core Course
-
Synchronous Live Cohort (Group Tier)
-
Synchronous Live Cohort (Premium Coaching Tier)
-
Upsell/Downsell Offers for continuity products and related programs
-
-
Products & Pipelines: Each offer was connected to its own product (course module + community), automated pipeline, and checkout flow.
-
Tagging & Segmentation: I used Kajabi’s tagging system to segment audiences and trigger different email automations based on which tier they purchased.
-
Community Setup: Using Kajabi Communities, I created multiple channels — a general group space for all participants and private “Premium Tier” channels for high-touch coaching clients.
-
Automated Onboarding: Each participant received a tailored welcome sequence, calendar invites for live sessions, and instructions on how to get the most out of the program.
3. Designing High-Converting Sales Pages
Because MacroFit involved multiple offers, the sales pages had to do heavy lifting: clearly articulate the value of each tier, help potential customers self-select the right option, and drive conversions.
I designed and built custom sales pages in Kajabi with:
-
Bold, Fitness-Forward Branding: Colors, typography, and imagery aligned with Saint J Fitness’s established look but elevated for this launch.
-
Clear Offer Comparison Sections: Visitors could see exactly what was included in each tier — asynchronous, group coaching, and premium coaching — at a glance.
-
Urgency & Scarcity: Cohort start dates and limited spots for premium coaching were highlighted to create FOMO.
-
Social Proof: Before-and-after images, testimonials, and quotes from previous cohort participants were prominently featured.
-
Strategic CTAs: Calls-to-action were placed after every major section to capture interest at the moment it peaked.
The result was a conversion-friendly funnel that matched visitors with the right product without overwhelming them.
4. Managing Complex Upsells and Downfalls
MacroFit’s revenue model depended on not just the main offers but also on smart upsell and downsell flows. I implemented:
-
Upsells:
-
One-click upsells for private coaching add-ons after initial purchase.
-
Bonus workshops and advanced tracking tools for the premium tier.
-
-
Downsells:
-
For customers who abandoned checkout, automated email nudges offered a lighter version of the program or extended payment plans.
-
“Starter Kit” downsell offer for prospects not ready to commit to a full cohort.
-
-
Automated Triggers: Using Kajabi Automations, I tagged, segmented, and triggered these offers without manual intervention, ensuring prospects saw exactly the right follow-up at the right time.
This allowed Saint J Fitness to maximize average order value while still serving customers at their comfort level.
5. Marketing Strategy: Pre-Launch, Launch, and Post-Launch
I treated MacroFit's marketing as a full-funnel experience rather than a one-off campaign.
Pre-Launch
-
Lead Magnet Revamp: We refreshed the Macro MindSet Quiz on her website to segment prospects based on their current fitness and nutrition challenges.
-
Early Bird Offers: Special pricing for early registrants created momentum and social proof before the main launch.
-
Email Warm-Ups: Segmented email sequences introduced the new program structure, success stories, and tiered options.
Launch
-
Countdown Timers & Social Campaigns: Coordinated emails, Instagram posts, and live stories to drive urgency.
-
Webinars/Live Info Sessions: Saint J Fitness hosted live Q&A sessions to overcome objections and showcase the benefits of each tier.
-
Segmented Emails: Separate campaigns for previous cohort participants, new leads, and “warm but undecided” subscribers.
Post-Launch
-
Onboarding Campaign: Each participant received a personalized welcome experience, including a Kajabi tutorial video on accessing course materials and community channels.
-
Retention Emails: Weekly check-ins and motivational content to keep engagement high throughout the cohort.
-
Cross-Sell Opportunities: Introducing participants to related programs (strength training, sports training) once they were progressing in MacroFit.
6. Building Community and Support Systems
A cornerstone of MacroFit was community. In Kajabi Communities, I created:
-
Dedicated Channels: “General Discussion,” “Wins & Check-Ins,” “Macro Troubleshooting,” and “Premium Coaching.”
-
Weekly Challenges & Prompts: These kept the conversation alive and encouraged members to share progress.
-
Pinned Resources: Macro tracking templates, workout plans, and coaching call replays were all easy to find.
-
Moderation Guidelines: Established clear expectations for respectful, supportive interactions.
This gave participants a sense of belonging and accountability — crucial for fitness transformations.
7. The Technical Backbone: Kajabi Mastery
This project required leveraging nearly every major feature Kajabi offers:
-
Products: Multiple course structures for different tiers.
-
Offers: Complex pricing and upsell/downsell flows.
-
Pipelines: Automating lead nurture and checkout.
-
Email Marketing: Segmented campaigns, onboarding, and retention sequences.
-
Community: Multi-channel community spaces integrated directly with courses.
-
Analytics: Tracking conversion rates, email open rates, and community engagement to optimize as we went.
My expertise allowed me to anticipate the friction points — from user navigation to automation triggers — and design systems that worked seamlessly for both the client and the end users.
8. Results and Impact
Although it’s early in the cohort cycle, Saint J Fitness has already seen:
-
Higher Enrollment: Multiple tiers attracted a broader audience than the first cohort.
-
Better Segmentation: Each participant is now receiving the right level of support, leading to higher satisfaction.
-
Improved Retention: Automated onboarding and community engagement have reduced drop-off in the first weeks.
-
Increased Revenue per Client: Upsells and premium tiers have raised the average transaction value without alienating entry-level customers.
These metrics reflect not just a successful launch but a scalable framework Saint J Fitness can use for future cohorts and programs.
9. Lessons Learned
Every project teaches you something. My takeaways from MacroFit:
-
Hybrid Models Work — With Careful Design: Offering both asynchronous and synchronous options can expand your reach, but you need crystal-clear messaging and offer architecture.
-
Community Drives Results: Whether fitness, education, or coaching, an integrated community dramatically improves retention and transformation.
-
Kajabi Can Handle Complexity — If You Know How to Use It: By leveraging offers, tags, automations, and pipelines, it’s possible to run a sophisticated multi-tier program entirely within Kajabi.
-
Upsell/Downsell Strategy Matters: Thoughtful pricing and one-click upsells can significantly increase revenue without feeling “salesy.”
10. Why This Matters for Other Course Creators
This project showcases how any knowledge business can scale up from a single-tier course to a multi-tiered ecosystem. The key is:
-
Understand your audience’s different needs and budgets.
-
Design clear pathways for each type of learner.
-
Build your funnel and community strategically so everything works together.
-
Use a platform like Kajabi to consolidate operations and automate as much as possible.
MacroFit 2.0 proves that with the right setup, a personal brand can run asynchronous and synchronous offers side by side, increase revenue, and still deliver a high-touch, transformational experience.
Conclusion
Launching the second live cohort of MacroFit was more than a course launch; it was an exercise in systems thinking, customer journey design, and platform mastery. By combining sales page design, offer architecture, upsell/downsell strategy, email marketing, and community integration, I helped Saint J Fitness turn her signature program into a scalable hybrid coaching experience.
For me as a Kajabi expert and service provider, MacroFit 2.0 exemplifies what’s possible when you take a holistic approach to course creation and marketing — and it’s a model I now use to help other creators scale their programs while keeping their personal brand at the center.
